The Associate Playbook That Works

Nov 06, 2025
Connect

Every owner dreams of adding an associate and finally feeling that instant relief.
More freedom. Less stress. Faster growth.

But that is not how it usually goes.
Most owners end up frustrated, with turnover, drama, or low production.

Here is what I have learned from running and coaching multi-doctor practices:

1. Meet weekly
Get everyone together.
Review x-rays, photos, and cases.
Stay calibrated on treatment planning before problems start.

2. Share numbers
Show production per hour, new patients, and reviews for each doctor.
If your associates do not know how they are doing, they cannot improve.

3. Create real opportunity
Do not hoard the high-production cases.
Let your associates take the work they are ready for, and be there to coach when they need help.

4. Protect mentor time
Block at least one hour each week to review cases and talk through goals.
No patients. No interruptions.
That hour pays off for months.

5. Set clear targets
We start new doctors at about $500 an hour and build from there.
It is not about speed.
It is about case acceptance, scheduling smart, and creating demand.

Inside the episode, we share:

  • The exact calibration meeting we run each week

  • How to set fair, motivating hourly goals

  • The mindset shift that helps associates produce and stay long term

If you have ever wondered why some associates thrive while others fizzle out, this one will help.

Listen here and learn the same playbook we use in our own multi-doctor practices:

The Math Behind Your Production Goal
Have you ever noticed how some dentists pick a production goal out of thin air? โ€œI want to do 2 million this year.โ€ Okay, based on what? Most people cannot tell you their required dollar per hour to hit that number, or how many days they actually need to work. That is the issue. If you cannot calculate it, you cannot manage it. Until you know your practice math, your goal is just a wish.ย  Annua...
How Patients Decide When to Say Yes
Case acceptance is bigger than an on-the-spot yes. In our latest episode, I break down one of the most underused concepts in dentistry: next time case acceptance. This is for the patients who hesitate because they are not fully bought in yet, not because they are the problem. The common mistake is trying to close harder in the moment. More explaining, more convincing, more pressure. You can fee...
The Most Expensive Metric Youโ€™re Not Tracking
Most dentists assume their phones are being answered just fine. The phone rings, the team is busy, and patients are coming in. So it feels handled. Here is the problem. If you haven't looked at your missed call rate or listened to any calls, you're probably losing more new patients on the phone than you ever lose to marketing, fees, or competition. The worst part is you do not feel it happening...
